Without a standardized framework, large organizations tend to operate in silos. To optimize productivity, employees’ activities must instead be designed as interdependent processes that are focused on a common goal: success.
With this in mind and with support from Inno-Centre, AGF’s Innovation Department has assumed responsibility for standardizing, updating and balancing the company’s existing processes. One component of this major project deals with standardizing work methods for operators at the Armabec and Acier AGF plants in Longueuil. The aim was to come up with standard work documents so that the operators have everything they need to do their job well.
- Prioritize the processes in which employees are likely to make mistakes if they lack a proper reference. Together with the plant management, it was decided to focus on benders, cutters and shunters.
- Designate teams to design the standards. The teams consists of a plant supervisor, the most highly qualified machine operators and a coordinator/writer in the Innovation Department.
- Define a standard format that is simple to create, understand and update as the process changes.
- Draft the standard on the floor, working with those who are directly affected. Two standards were written for each function: work instructions and an audit document for newly hired employees.
- Verify the standard with other qualified operators and other supervisors for each shift.
- Test the standard. The test was done first with a qualified operator and then with a new employee.
- Distribute the standard. Share the standard with all employees and display it on the machines.
1- Define the operating time. The work must be completed within a given timeframe. If this time is exceeded, it means there is a loss somewhere (for example: alterations required, breakdown, etc.) Problems can thus identified and dealt with as they arise.
2- Identify standard stock. This is a matter of defining what is strictly necessary for operators to have on hand to do their job.
